At WorldWork we could not agree more which is one of the reasons why our tagline is “Learning for Global Success”, we very firmly believe that learning should be a vital, continuous process and the only means to successful growth and development both on an individual and organizational level. 

In the promotion of this ethos we therefore regularly run internship programmes and welcome students from different parts of the world. 

In October Sarah Braus, from the University of Passau, joined the WorldWork team. Over the following weeks she will share her experiences and learnings in the first of the series known as the WorldWork Intern diaries…

WorldWork Open Evening: Is intercultural training obsolete?

ITTI: Helping to manage challenges across cultures…

TCO International, one of WorldWork’s associated training companies, has successfully used the International Team Trust Indicator (ITTI) numerous times with client teams. In a recently book published by McGraw Hill called Managing Challenges across Cultures: a multicultural project team toolbox, David Trickey, TCO International senior partner, as co-author has included a case study of how ITTI was used within their client Comau, a world leader in advanced production systems. The book includes a ‘ready to use’ toolbox  for project managers and facilitators of global project teams in dealing systematically with the multi-cultural challenges they face: how to create and develop trust, build a strong sense of common purpose and team identity, manage mixed loyalties and priorities, communicate intentions clearly and build commitment to key decisions. When a focus on being ‘open’ and ‘flexible’ is bad for you.

Recently I was coaching a German production engineer about to move to China who told me something that struck me as very typical and significant about how people see the skills required for working internationally. He said he was taking on a new role involving managing the training of local engineers to run a recently installed production line in a new automotive plant outside Shanghai. His biggest concern was that a discussion around cultural sensitivity ‘was not going to make my job any easier’. When I asked for clarification, he said that he had heard from his predecessor that many Chinese engineers tend to be very ‘pragmatic’ about following the detailed processes set by their German managers, tending to miss out steps that they could not immediately see the benefit of. The result was poor quality, and a resulting conflict with their expatriate manager both locally and abroad. The German engineer told me that any reflections on how to accept the local way of doing things and be flexible in one’s behaviour could undermine the quality of his company’s products, and the reputation of their brand. I felt the German engineer was communicating to me in a polite way that someone like myself- helping him to deal with cultural aspects of his transition – was in this case somehow unnecessary. Perhaps what he felt he needed was not a cultural expert but someone who could advise him to forget culture and ‘push’ hard to get the job done.

It struck me that there are probably a lot of our clients – involved in making important transitions into new cultural contexts – who like this German engineer assume that cultural sensitivity coaching or training is just about learning to be ‘open’ and ‘flexible’. The reality is that in the business world of balancing global consistency with local adaptation, cultural sensitivity is just as much about ‘pushing’ hard for your goals and asserting clearly your organisational values in tough, complex situations where too much adaptation can be disastrous. As Bohm said ‘You can be so open-minded your brain falls out’ – in other words, you can lose your own authenticity as a leader and sacrifice the quality of your products and the organisational values (linked to issues like safety and quality) that need to hold people together globally.

I had the opportunity some years ago to be involved in looking into what all quantitative and qualitative research findings had to say about what qualities make the difference between effective and less effective individual transitions made by managers into unfamiliar cultural environments. The research indicated that skills involving pushing forward your personal/organisational goals, values and messages in a confident, assertive way were as important as other skills – more traditionally associated with cross-cultural sensitivity – such as accepting different behaviours and ideas, and listening as well as sensing other perspectives and views. I see the former set of skills as part of an ‘inside out’ push energy that is very much about starting with yourself and your own personal and organisational agenda, and the latter a product of an ‘outside in’ pull energy which is about drawing other people and their perspectives towards you, adapting on the way. I personally tend to be more ‘pull’ oriented with the downside that I can leave people thinking that I may be a nice guy but what do I stand for in terms of values and needs. While I am undoubtedly ‘pully’ in style, I see both as critical components of cultural sensitivity, sometimes drawing in different directions but providing potentially synergy in influencing others.

In my work as a consultant, I’ve been very interested in reflecting on how to support clients like the German engineer in understanding how to see behaviours and qualities linked to these areas of ‘push’ and ‘pull’ as equally important components of the cultural sensitivity they bring to their work. In this case getting the Engineer to reflect on how he can be tough and consistent in his messages while building trust with others, understanding how they may think differently. I have helped to create self-reflection tools like The International Profiler (TIP) and International Preferences Indicator (IPI) designed to support self-reflection as to where one’s current focus is, and where it needs to shift in new roles and challenges looking forward. I’m beginning to also realise the importance of fluidity as a global manager in being able to move between ‘push’ and ‘pull’ according to the situation, supported by a recognition of one’s own preferred starting point. The doubts of the German engineer are well founded – a focus on ‘openness’ and ‘flexibility’ alone are going to foster the mistaken assumption that what we do as interculturalists is divorced from the challenges of the global workplace.

Know Thyself – but is it easy to do so when working in an unfamiliar environment?

The world’s most effective leaders have a high level of self-awareness.

Sometimes the only instrument one can rely on for the job is oneself. What happens however when the ‘instrument’ has never been tested in a new environment? What steps can be taken to ensure we have enough awareness of what we take in and what we put out in the correct measure to suit unfamiliar and challenging working situations?

Speaking with a head of leadership development in a multinational organisation a short while back she told me the following:

We have a Leadership Development programme where we bring our high-potential managers together from around the world. We need to address the issue of global collaboration as there is an increasing dependence of the organisation on sales in emerging cultures, and many of our high-potentials are already involved in diverse teams. Yet we don’t currently get people thinking enough how they can approach working with other cultural locations, and what they can do to improve. We want to promote self-awareness about working in a global environment, and not just rely on generalisations about how cultures differ.

It made me think of a response I received from one of WorldWork Limited’s  licensees, Banu Goleshorki of Pharos International, Brussels, when I asked of her experiences using tools to train. Banu uses the International Preferences Indicator (IPI):

For me one of the key benefits of the IPI is that it is a training tool; not a coaching tool. I use it as a part of some of my two or three-day executive development programs. Last year I also used it for my Masters students and plan to do so again this year.   

 I personally really like the fact that it is not easy to fake the IPI responses as the respondents need to make choices and then indicate how strongly they feel about those choices. It is exciting to see the thermometers [a pictorial indicator within the IPI report that shows participants their levels of push and pull competencies] and it is very eye-opening for them that they cannot have ten full thermometers and they start to be more aware of how they represent themselves when working in unfamiliar environments. The executives are intrigued by the idea of Push-Pull preferences (click here to find out more about Push & Pull) and are surprised that they generally tend to have one or the other preference. They also like the fact that we are not talking about fixed personality attributes. Respondents really like the idea that they can focus and develop a certain area depending on the needs of their job or circumstances they are likely to face. It helps them to be more concrete about what they want to develop, why and how. IPI is not a predictive test and it does not claim to be, it merely provides awareness and a discussion tool for developing intercultural skills and strengthening our repertoire of behaviors and switching between styles as needed.

Operating as a leader in an unfamiliar cultural environment calls for a different level of self-awareness and the ability to adapt working styles accordingly. The IPI can be used in a training environment to help increase self-awareness and enable leaders to recognize and adapt their particular preferences when working internationally, which can then lead to more effective performance.
